Three Or Fewer
For all of business history, money decided who was allowed to find out. Not who won. Who got to find out. That gate came down about two years ago and most people have not adjusted a thing.
Here is the number that should bother you. In 2026 the Census Bureau published a working paper called "The Microstructure of AI Diffusion," by Kathryn Bonney, Emin Dinlersoz, John Haltiwanger and their colleagues, built on a nationally representative survey of American businesses. Of the firms that have actually brought in their other Brain, 57 percent are using it in three or fewer functions of the business. A little sales and marketing, some strategy, some IT. That is the whole footprint. And in the same paper, the firms doing better commercially were the ones running it across more of the business, not fewer.
So the smartest hire anyone will ever make is sitting in the building, awake all night, cheaper than a phone bill, and six out of ten owners have it working three corners of the room.
Now look. Everybody wants that to be a tooling problem. It is not a tooling problem. Nobody on earth is short of tools.
Think about what used to happen when you had an idea. To find out whether it worked you had to build the thing, and building cost money, so money is what decided whether you ever got an answer. The people with capital learned what actually worked. Everybody else guessed and called it instinct. That was not a character flaw. That is just what the price of finding out does to a market.
Building got cheap. Testing got cheap. Scaling did not and never will, but the wall you used to smash into long before you got anywhere near scale is gone. So the thing that decides who wins moved. It is not the size of your account anymore. It is the quality of your bet.
Here is where it gets uncomfortable. A theory says what you expect to happen and why, and it can be proven wrong by Friday. A vibe is a horoscope with a deadline. When a test cost real money you could nurse one experiment for a quarter, protect it, spin the result at the end, and nobody ever found out that the thinking underneath was mush. The expense was your cover. Now you can run the test Tuesday afternoon for the price of lunch, and there is nowhere left for fuzzy thinking to hide. That is exactly why so many people are not running it.
You are using your other Brain in three functions because you only have real theories about three parts of your business. The rest you run on habit and the way it has always been done. In 28 years across the table from owners I have never once met one who did not have at least four corners of the operation running on pure momentum. You have them right now. You could name them in eight seconds if you were willing to.
So tomorrow at 8, pick the one function you have never pointed your other Brain at. The ugly one you have been avoiding. Before you touch anything, write a single sentence: I believe this is true, and if I am right I will see this specific thing by Friday. An expectation and a deadline, in your handwriting. Then go find out.
You are not behind because you cannot afford to know. You are behind because you have not decided what you believe.
