20% of New Customers, 72% of the Profit. Your Referrals Are Carrying Your Business.

Here's a number that should change how you spend Monday morning.

Fred Reichheld, the Bain fellow who gave us the Net Promoter Score, teamed up with Bain partner Jamie Cleghorn and Mention Me CEO Wojtek Kokoszka to analyze more than 10 million consumers. About 20% of new customers came in through a referral. Those same customers produced 72% of the profit generated by all new customers.

Read that again. One in five customers. Almost three quarters of the profit.

Referred customers cost less to win. They stay longer, buy more, and send you more people like them. So why does almost everybody underinvest in them? Because attribution software hands the credit to whatever you paid for. Word of mouth doesn't show up on a dashboard.

ButcherBox learned this the expensive way. They passed $600 million in sales eight years after launch, then got hooked on buying leads through digital ads. Acquisition costs climbed. The customers those paid channels delivered bought less and left faster. The fix was going back to repeat buyers and referrals.

Sound familiar? Swap "digital ads" for portal leads and you've described a lot of agents I know.

Here's what I want you to do this week. Pull your last 24 months of closings. Mark every deal that came from a referral or a past client. Add up the commission on each pile. My bet: the referral pile is smaller in count and bigger in profit. Once you see it in your own numbers, you'll stop treating your database like an afterthought.

Then call five past clients before Friday. No ask. Just check in.
